Ask ChatGPT, Claude, or Gemini what your business does and you may get a clean, accurate answer: the right services, the right city, the right kind of customer. Ask why someone should choose you over the company down the street and the answer goes soft. It repeats your category in nicer words, credits you with &#8220;quality service and customer satisfaction,&#8221; or reaches for whatever is easiest to count, like how long you have been open or how many reviews you have.<\/p>\n<p>Here is the direct answer to why. AI stores properties, not comparisons. It keeps facts about your business one at a time: what you do, where, for whom. A difference is not a fact of that kind. It is a relationship between your business and the others in your category, and it only exists when both halves are on record: what you do, and what everyone else typically does instead. Most businesses publish the first half and assume the second. AI does not assume it. So the thing you consider the whole reason to hire you often never becomes something AI can say.<\/p>\n<p>That is a different problem from AI losing your specialty or misreading your marketing. You can have a clearly stated specialty and plain, factual copy and still be described as interchangeable, because &#8220;what makes you different&#8221; asks AI to compare, and comparing requires evidence most businesses never write down.<\/p>\n<h2>A Difference Has Two Halves<\/h2>\n<p>Think about how you explain your advantage to a prospect in person. Most roofers subcontract the install; we use our own crews. Most accountants bill by the hour; we charge a flat monthly fee. Most landscapers disappear after the planting; we include the first year of maintenance.<\/p>\n<p>Every one of those sentences has two parts. The second is about you. The first is about the market, and it almost never appears on a business website, because to the owner it is too obvious to say. Everyone in the trade knows most roofers subcontract. Writing it down feels like stating the weather.<\/p>\n<p>Now look at what AI receives. A page that says &#8220;our own crews handle every install&#8221; is a fact about you, and AI can keep it. What AI cannot do is recognize that fact as unusual unless it has seen, somewhere, that the norm runs the other way. Without that, the detail gets filed like any other, and the one fact that should lead the answer sits in the same pile as your hours and your service area.<\/p>\n<p>Because <a href=\"https:\/\/frankmasotti.com\/insights\/why-ai-thinks-in-entities\/\">AI thinks in entities<\/a>, each business gets its own file. Your difference lives between the files, and nothing in how these systems learn guarantees that line gets drawn for you.<\/p>\n<h2>The Differences That Matter Most Are the Least Written Down<\/h2>\n<p>Real differentiators tend to fall into a few kinds, and nearly all of them are the kinds of information businesses publish least.<\/p>\n<p><strong>How you work.<\/strong> Who shows up, how quotes are built, what happens after the job is done. Owners experience these as operations rather than marketing, so they rarely reach the website at all.<\/p>\n<p><strong>Policies and commitments.<\/strong> Flat pricing, written guarantees, response times, no contracts. When these do appear, they are often buried in an FAQ or a terms page instead of stated where AI weighs them as defining.<\/p>\n<p><strong>What you refuse to do.<\/strong> Some of the sharpest differences are negative: we do not upsell, we do not use subcontractors, we do not lock clients into annual agreements. AI handles negatives poorly. So a business defined by not doing what its competitors do can end up described as doing exactly that. The difference is not just lost. It is inverted.<\/p>\n<p><strong>Who you are not for.<\/strong> A firm that turns away small jobs to focus on complex ones has made a choice that defines it. Unless it is stated, AI treats the firm as available to everyone, and the prospect with a small job hears that you are a fit.<\/p>\n<p>Compare that with what businesses do publish under &#8220;why choose us&#8221;: unmatched quality, customer focused, different from the rest. The one section written to answer &#8220;what makes us different&#8221; is often the section AI can use least.<\/p>\n<h2>What AI Says When It Has No Difference to Work With<\/h2>\n<p>Prospects still ask. And when AI is asked to compare businesses it cannot tell apart, it does not decline. It reaches for substitutes.<\/p>\n<p>The first is category praise: traits that belong to any competent business in your field, like experienced, reliable, well reviewed. Every sentence is defensible and none of it distinguishes you. Your competitor gets the same paragraph.<\/p>\n<p>The second is proxies. When real differences are missing, countable things decide: years in business, review volume, star averages, size. They are easy to find and easy to compare, so they become the difference by default. A younger firm with a better model loses to an older one on the only dimension AI could measure.<\/p>\n<p>The third is a difference someone else assigned. Comparison content is among the material AI leans on hardest for buying questions. Wix Studio&#8217;s AI Search Lab analyzed 75,000 AI answers and reported in March 2026 that list and comparison pages drew the largest share of citations, and roughly 40 percent of citations on commercial questions. A roundup writer who never hired you decides you are &#8220;the budget option&#8221; or &#8220;best for large projects,&#8221; and that line can become your difference in AI answers. <a href=\"https:\/\/frankmasotti.com\/insights\/what-attributes-does-ai-associate-with-your-business\/\">What Attributes Does AI Associate With Your Business?<\/a> covers how those roles get handed out.<\/p>\n<p>Sometimes the substitute gets your positioning backwards. Harvard Business Review reported this year that when Pernod Ricard studied how leading AI models described its brands, one model placed Ballantine&#8217;s, an affordable mass market Scotch, among prestige products. A global brand with enormous marketing behind it had its core positioning reversed. A local firm with one website has far less protecting it.<\/p>\n<h2>Why Owners Never See This<\/h2>\n<p>When owners check AI, they ask what their business does. That tests facts, and the facts are often fine. The difference only surfaces when the question compares: why choose this company over that one, or what separates the two. Owners rarely ask AI to weigh them against their own competitors, which is one more reason <a href=\"https:\/\/frankmasotti.com\/insights\/one-ai-question-cannot-show-you-how-ai-understands-your-business\/\">one AI question cannot show you how AI understands your business<\/a>.<\/p>\n<p>Comparing is exactly what prospects use these tools for. A Semrush survey of more than 1,000 US shoppers found people using AI to compare options and weigh tradeoffs while deciding. And the comparison question arrives late. Someone asking why they should choose you over a named competitor already has you on the list. Getting on it is the subject of <a href=\"https:\/\/frankmasotti.com\/insights\/would-ai-put-your-business-on-the-shortlist\/\">Would AI Put Your Business on the Shortlist?<\/a> This is the moment after, when the list gets cut.<\/p>\n<h2>The Cost Is Being Treated as Interchangeable<\/h2>\n<p>When AI cannot say what makes you different, you have not been described badly. You have been described as equivalent. And when two businesses look equivalent, the prospect decides on whatever is left: price, distance, or whichever name has more reviews. You built a difference so you would not have to compete on those things. Inside the AI answer, you are competing on them anyway.<\/p>\n<p>That is often the real answer to <a href=\"https:\/\/frankmasotti.com\/answers-why-does-ai-recommend-my-competitors-but-not-me.html\">why AI recommends your competitors but not you<\/a>. The competitor was not better. It was easier to tell apart. And none of it leaves a trace. The prospect who picked the cheaper option because AI described you both the same way never calls to say so.<\/p>\n<h2>What Makes a Difference Something AI Can Keep<\/h2>\n<p>The fix is mostly writing down what you think goes without saying. State both halves: &#8220;Most commercial roofers in Phoenix subcontract installation. We do not. Every roof we install is installed by our own employees.&#8221; State the negatives outright rather than leaving them to silence. State who you are not for. Tie the difference to something checkable, a published price, a written guarantee, a response time, so it reads as a fact rather than a claim, and use <a href=\"https:\/\/frankmasotti.com\/insights\/why-consistent-terminology-matters\/\">the same words for it everywhere<\/a>.<\/p>\n<p>Then it has to travel. A difference stated only on your own site is one voice. When reviews mention it, when your directory descriptions carry it, when someone writing about your industry notes it, the contrast becomes something AI can repeat with confidence.<\/p>\n<h2>Finding Out Whether Your Difference Survived<\/h2>\n<p>You cannot tell from your own website whether AI knows what sets you apart, because you already know it.
